How Many Books Should You Actually Order? Buying Leaf Sensibly for a Project
Working out how many sheets of leaf a project needs is really only half the purchasing question. Leaf isn't sold by the sheet — it's sold by the book, a fixed count (25 sheets is standard) packaged together, and for larger orders, by the pack, a fixed number of books. Turning a sheet requirement into an actual order means rounding up twice, and understanding exactly how much extra that rounding buys you is worth a few minutes before you place the order.
The mechanics: books, packs, and overage
The math itself is simple. Books needed is the sheet count divided by sheets-per-book, rounded up, because a partial book still costs a whole one. Packs needed is the book count divided by books-per-pack, rounded up, for the same reason. Overage is simply the gap between what you end up buying and what you actually need — sheets purchased minus sheets required — usually expressed as a percentage of the requirement, since a fixed overage of, say, 12 sheets means something very different on a 13-sheet job than on a 500-sheet one.
That last point is worth sitting with, because overage percentage swings wildly with project size in a way that surprises people the first time they see it laid out. A project needing 12 sheets still has to buy a full 25-sheet book, which is 13 sheets of pure overage — a 108% overage, more extra leaf than the project actually needed in the first place. A project needing 27 sheets rounds up to 2 books (50 sheets), an 85% overage. By the time a project needs 106 sheets, rounding to 5 books (125 sheets) is only a 17.9% overage. And a large job needing 480 sheets rounds to exactly 20 books (500 sheets, since 480/25=19.2 rounds up to 20), a mere 4.2% overage, with those 20 books also landing exactly at one full pack if a supplier packages 20 books to a pack. Small projects pay a much steeper relative overage tax than large ones — there's no way around it, since the rounding unit (one book) stays fixed while the project's actual need shrinks.
Overage isn't waste, it's insurance
It's worth reframing overage mentally before it starts to feel like money thrown away. Every sheet in that overage is leaf you now own and can use on the next project, a touch-up, or a repair to the current one if a sheet tears badly during laying. Leaf doesn't spoil or expire sitting properly stored in its book, so overage isn't lost value the way, say, mixed paint left over from a job might be — it's simply future leaf, paid for now instead of on a second order later.
That framing matters most on small projects specifically because that's where overage percentage runs highest. A project needing only 12 sheets is going to end up with 13 spare sheets no matter how the order is placed, since there's no way to buy less than a full book — the only real choice is whether to think of those 13 sheets as waste (which makes an otherwise reasonable purchase feel bad) or as a small standing stock for the next small project (which is what they actually are).
Buying an extra book on purpose
Beyond the overage that rounding produces automatically, there's a separate, deliberate decision worth making on any project where a mid-job shortfall would be genuinely costly: buying one additional book above the calculated requirement as insurance. This matters most for one-shot situations — client work with a deadline, restoration work where matching an existing gilded surface depends on using leaf from the same production batch, or any project where a return trip to the supplier would mean a visibly different batch tone finishing out a piece that started with a different one. A single extra book is a small cost relative to most projects' total budget, and it removes the single most disruptive failure mode in gilding logistics: running out mid-piece with no way to finish in the material you started with.
This is less necessary on practice work, low-stakes personal projects, or anything where a slightly different batch of leaf finishing out a section would go unnoticed or simply doesn't matter. Reserve the deliberate extra-book buffer for jobs where a mismatch would actually be a problem, not as a blanket habit on every purchase.
Batch and dye-lot matching
Genuine gold leaf's color is remarkably consistent within a single production run, but alloy ratios can vary by a small, real amount between different manufacturing batches even at the same nominal karat and color name. For most projects this is invisible. For anything where leaf from two different orders will sit directly adjacent — finishing a large piece across two purchases, or touching up an area next to older existing gilding — a batch difference can show up as a faint but real tone shift once both areas are finished and viewed together. Ordering enough in one purchase to avoid needing a second batch at all, when that's practical, sidesteps the question entirely; when it isn't practical, testing the new batch against the old on an inconspicuous sample before committing it to the visible work is the safer path.
Storing what you don't use yet
Leftover books, whether from planned overage or a deliberate insurance purchase, are only useful later if they're stored properly in the meantime. Keep books flat, in their original packaging or somewhere equivalently protective, away from humidity swings, direct sunlight, and any spot with regular air movement or foot traffic that could disturb them. A box or drawer dedicated to partial and spare books, checked occasionally rather than left forgotten in a corner of the studio, turns what could be a slowly forgotten pile of odd books into a genuinely useful running stock for smaller future jobs.
When packs actually matter
Packs only become a meaningful part of the decision once a project's book count is large enough to approach or cross a pack boundary. At 20 books per pack, a project needing 21 books — just one book over a full pack — buys 2 whole packs (525 sheets total), which is a much larger jump in absolute leaf on hand than the 20-book project just below it. On a large architectural or exterior job where the book count is already substantial, it's worth checking whether trimming a design detail slightly, or accepting a marginally tighter waste allowance on one low-risk surface, could bring the order back under a pack threshold — not because the extra pack's leaf goes to waste, but because it represents a meaningfully larger up-front purchase that a smaller project might not need to make all at once. Your supplier's numbers may differ from the defaults
Twenty-five sheets to a book is the standard most suppliers use, but it isn't universal, and books-per-pack varies more between suppliers than sheets-per-book does. Before finalizing an order on a project of any real size, confirm both numbers directly with whichever supplier you're actually buying from rather than assuming the common defaults apply. A supplier packaging 20 sheets to a book instead of 25, for instance, changes both the book count and the overage percentage for the exact same sheet requirement, and catching that before ordering is far easier than reconciling it after a smaller-than-expected box arrives.
Never round down
It should go without saying, but it's worth saying anyway: every rounding step in this math goes up, never down, and that's not a conservative suggestion — it's a hard requirement of how leaf is packaged and sold. A project calculated to need 4.2 books needs 5 real books, because there's no mechanism for buying four books and a fifth of another. Treating a fractional book count as “close enough” to the number below it is the single fastest way to find yourself exactly one book short partway through a job, at which point you're placing a second order anyway, on a worse timeline than if you'd simply rounded up the first time. If a fractional result feels uncomfortably close to the boundary below it, that discomfort is worth resolving by adding the deliberate insurance book described earlier, not by rounding down and hoping the estimate had enough slack built in already.
